AI Is Changing Entry-Level Work. What Happens To The Talent Pipeline?

Companies are moving quickly to capture the productivity gains promised by artificial intelligence. Research, first drafts, documentation, basic analysis, coding and other tasks once assigned to people building experience can increasingly be completed faster or automated altogether.
That is already changing the economics of entry-level work. Gartner reports that 22% of CHROs say at least one business leader in their organization has stopped hiring for entry-level roles because of AI automation.
The calculation is understandable. If technology can perform certain tasks faster and less expensively, why hire someone to do them?
But those tasks served another purpose that rarely appeared in a job description: They helped people gain required experience.
As leaders move to automate work, they risk dismantling parts of the talent pipeline that their organizations will depend on later.
Late last year, I identified the hollowing out of the early-career pipeline as one workforce risk leaders needed to watch in 2026. AI was beginning to absorb many of the junior-level tasks that historically helped people learn, gain context and build skills. One concern was what would replace the development that happened while people performed them.
Nine months later, that question is becoming harder to ignore.
Entry-Level Work Has Always Done More Than Produce Output
When experience is required, it has to come from somewhere.
For decades, people developed capability by doing progressively more difficult work. They researched before recommending. Drafted before presenting. Observed before leading. They handled lower-consequence decisions before being trusted with higher-consequence ones.
The work itself wasn't always sophisticated. The learning that occurred while doing it was.
McKinsey recently identified research, documentation, data cleanup, basic coding and preliminary analysis among the tasks increasingly being streamlined or absorbed by AI. Those are also precisely the activities through which people have traditionally developed instincts, judgment and the experience necessary to take on more complex work.
Employers frequently cite experience when defining the talent they need. But experience isn't something that simply appears in the labor market. Someone, somewhere, created the conditions that allowed a person to acquire it.
As AI changes those conditions, employers need to consider what replaces them.
Productivity Gains Now, Talent Costs Later
Automating a task can produce an immediate and measurable return. Work gets done faster. Productivity increases. Costs may decline.
